Why we shut down ElMundi

608 commits in 30 days, two Elite DORA metrics, a memory layer that stopped needing to be re-taught. Then we turned it off. The decision was easier than it should have been, and that's the part worth writing down.

ElMundi UA ran for a while as a catalog of human civilization — Sumer, Akkad, Egypt, the long quiet centuries between them — built and operated end to end through our own delivery loop. The full case study has the numbers and the scars. This post is shorter, and it's about one decision: why we shut it down instead of keeping it running.

The question it was built to answer

ElMundi was never a bet on the history-catalog market. It was a bet on a harder question: does the loop hold up on something real, run by a team too small to fake it, with actual readers and actual uptime obligations? A demo can't answer that. A demo doesn't have to survive a Tuesday.

By the time the workspace had 608 commits in a month, a deployment-frequency chart reading Elite, and a memory layer that had quietly stopped needing the same explanation twice, the question had an answer. The catalog worked. More importantly, the loop worked, on stakes we couldn't fake our way past.

Why "it worked" wasn't a reason to keep it

The instinct, once something is working, is to keep it running — there's always a reason to. More content, more traffic, a growth experiment worth trying. We felt that instinct and didn't follow it, because the honest accounting looked like this: keeping ElMundi alive as a going concern would have made us a media company. Running a media company well is a full-time, different job from the one we'd actually decided to do, which is running a delivery loop and knowing enough about it to tell someone else what's wrong with theirs.

A catalog with nobody dedicated to editorial strategy, growth, and retention isn't a business. It's a workspace we kept open out of attachment. We'd already gotten the thing we needed from it.

The same discipline, pointed at ourselves

We talk, on this site, about a specialist role that used to retry a failing fix fifteen times in an afternoon instead of stopping and escalating. The fix was to teach the role to recognize when the job was done and stop doing the thing that wasn't the job anymore. Shutting ElMundi down was the same move, at company scale. The loop had done its job. The next thing wasn't "run this longer" — it was "go tell other people what running it taught us."

That's what the audit is. ElMundi paid for it in commits, incidents, and thirty days of real stakes. We're not interested in hiding that it's closed. We're interested in being the kind of studio that knows when a proof is finished proving something.
